From d76c35d9becadb05796202a48fa96f901aa8a0ea Mon Sep 17 00:00:00 2001 From: Jason Hoku Date: Wed, 20 May 2026 11:39:08 -0700 Subject: [PATCH] =?UTF-8?q?fix(florence2):=20wrap=20Florence2Run=20call=20?= =?UTF-8?q?in=20torch.inference=5Fmode()=20=E2=80=94=20match=20ComfyUI=20e?= =?UTF-8?q?xecutor?= MIME-Version: 1.0 Content-Type: text/plain; charset=UTF-8 Content-Transfer-Encoding: 8bit ROOT CAUSE FOUND (after the do_sample/beams hypothesis was wrong): ComfyUI's prompt executor wraps every node call in 'with torch.inference_mode():' (ComfyUI/execution.py:732). When standalone kijai Florence2Run runs via that executor, it inherits inference_mode. Our _call_node helper invokes nodes directly without that wrapper, so Florence2Run.encode() runs with autograd machinery active — past_key_values can't be released between beam-search steps, intermediate activations accumulate, peak VRAM blew up to 29-31GB on a 16GB card vs <5GB on the same image in the standalone workflow. torch.inference_mode() is STRICTER than torch.no_grad(): no version counters, no autograd graph references, true read-only mode. This is what allows HF generate()'s beam-search KV cache to actually free intermediate state. Fix: wrap the Florence2 detect _call_node in 'with torch.inference_mode():' exactly as ComfyUI's executor does. Three-line edit. Tests: 118/118 pass. Bystander commit 8607d42 (unload_all_models() before detect) is now likely unnecessary since Florence2 can fit alongside SDXL+CLIP+VAE in 16GB at its actual ~5GB peak. Will revert if confirmed in next run. --- florence2_hires.py | 47 ++++++++++++++++++++++++---------------------- 1 file changed, 25 insertions(+), 22 deletions(-) diff --git a/florence2_hires.py b/florence2_hires.py index 16e993e..d8b1e8d 100644 --- a/florence2_hires.py +++ b/florence2_hires.py @@ -601,28 +601,31 @@ def run_florence2_step( pass _vram_log("after unload, entering Florence2 detect") - # do_sample=True + num_beams=12 matches kijai's reference standalone workflow. - # do_sample=False routes HF transformers through beam_search(), which has a - # documented _reorder_cache memory pattern that briefly duplicates past_key_values - # per layer per step — empirically blew us up to 29GB on a 16GB card vs ~5GB on - # the same image in the standalone workflow. do_sample=True takes the beam_sample() - # path, which is the same kijai UI default and avoids that duplication. - # Determinism: torch.manual_seed(seed) is pinned to 1 inside kijai's encode(), so - # same image -> same mask within a session. - det_result = _call_node( - f2r_cls, - image=detect_image, - florence2_model=florence2_model, - text_input=text_input, - task="referring_expression_segmentation", - fill_mask=True, - keep_model_loaded=False, - max_new_tokens=max_new_tokens, - num_beams=12, - do_sample=True, - output_mask_select=step_config.get("output_mask_select", ""), - seed=1, - ) + # MUST wrap in torch.inference_mode() to match how ComfyUI's executor invokes + # nodes (execution.py:732).
